Rebuilding a DIY Airtable Prototype into a Commission Engine Built to Scale

The client built the first version of Olpe's sales-commission system in Airtable, but it couldn't keep up with a growing network of consultants and managers. Implex re-engineered it in 50 hours, cutting 10-15 hours of manual spreadsheet work a week and setting the system up for serious scaling.

Challenge

A self-built Airtable system couldn't keep up with a growing sales network.

Olpe sells through a network of independent consultants and managers: consultants earn commission on their own sales, managers earn commission on theirs plus a share of every sale made by the consultants below them. Every order also carries a 17-day quarantine period tied to Poland's return window before its commission is finalized, and VAT treatment depends on each manager's business type.

Commissions were originally calculated by hand, which took hours and left room for mistakes. The client saw that Airtable could solve the problem and built a first version himself. It worked at first, but started slipping as more consultants and managers joined. He needed a system he could run cheaply, but one built properly enough to keep working as the network grew from dozens of consultants toward hundreds.

Solution

Four changes that turned a self-built prototype into a system built to scale.

One senior low-code engineer took on the full re-architecture, delivering it in 50 hours total. What we built:

  1. Rebuilt the data model to match how the business actually works. We restructured how orders, commission lines, and monthly reports relate to each other in Airtable. Beyond removing duplicated data, the new model mirrors the real commission workflow, from quarantine through reporting to payout, and is built to keep working as the network scales.
  2. Automated the entire commission lifecycle natively in Airtable. Orders now move automatically from quarantine to an eligible monthly report to a locked payout record, with each consultant and manager's own and team commissions calculated on schedule. VAT is applied automatically based on each manager's registered business type, and every payout is saved as an unchangeable snapshot so historical figures stay accurate even as the system evolves.
  3. Added a lightweight portal for the internal team, not the sales network. Consultants and managers don't need write access to their records, but a few internal roles, like the accountant, do. Rather than pay for Airtable write-access seats as that internal team grows, we built a custom interface on Zite that connects directly to the Airtable base.
  4. Integrated with Olpe's existing sales platform. The commission engine receives order data straight from the platform Olpe already uses to sell its products, so no one re-keys order information by hand.

In just fifty hours, Implex improved the DIY build into a system Olpe can rely on now and grow into later:
